A commercial fit-out is a construction project with a business attached, and the business is the constraint. The date matters more than on any residential job, because every week past it is rent on premises earning nothing.

Below is how retail, office and warehouse work actually differ, what the landlord and the municipality will each require, and how a fit-out gets run around a trading business without either party losing.

Why commercial work runs differently

The technical work in a shopfit is not harder than residential building. What is harder is everything around it.

The date is real money. A house handed over three weeks late is an inconvenience. A store handed over three weeks late is three weeks of rent, three weeks of staff on payroll, and a missed trading period that may not come round again for a year. Programme is the primary constraint and everything else bends to it.

There are more parties. Tenant, landlord or centre management, the tenant’s brand or design team, the municipality, and often a national roll-out standard that cannot be varied locally. Each has an approval, and they are sequential rather than parallel.

Access is restricted. Centre trading hours, delivery windows, service lifts, noise restrictions, and neighbouring tenants who are trading while you build. A great deal of commercial work happens at night and over weekends for exactly this reason, and it has to be priced that way.

Compliance bites harder. Fire regulations, escape routes, accessibility, ventilation, and an occupancy certificate that a national tenant’s insurer and legal team will actually check. Residential work rarely gets that level of scrutiny.

And the fit-out is a system, not a room. Ceilings, lighting, HVAC, electrical, data, fire detection, sprinklers, security and shopfront all coordinate in the same ceiling void. Coordination is most of the management effort.

Retail shopfits

Retail is the most programme-driven and the most tightly specified of the three.

The brand standard usually governs. National retailers arrive with a specification covering finishes, fittings, lighting levels, signage and shopfront treatment, and the local contractor’s job is to deliver it exactly rather than to improve on it. Deviations need the brand’s approval, not just the tenant’s.

Centre management is a real gate. Shopping centres run their own approval process for tenant works: drawings submitted and approved, contractor induction and insurance, working hours, protection of common areas, waste routes, and a deposit against damage. Skipping any of it stops the job on day one.

The shopfront is the long-lead item nearly every time. Glazing, framing, signage and roller shutters are manufactured to measure, and their lead time frequently determines the handover date rather than any of the building work. It gets ordered off the approved drawing at the start, not when the programme reaches it.

Services coordination — lighting layout, air conditioning, fire detection and sprinkler heads all in the same ceiling — is where a fit-out is won or lost. A coordinated reflected ceiling plan before anything is installed prevents the sprinkler head landing in the middle of a light fitting.

Practical completion means trading. Not “nearly finished”. Snag list closed, certificates issued, occupancy in hand, and the shop capable of opening.

Office fit-outs

Office work is less programme-brutal than retail and more technically coordinated.

Partitioning and acoustics are the substance of most office fit-outs. Drywall or glazed partitions, and the acoustic performance between meeting rooms and open plan. This is the item most often under-specified and most often complained about afterwards — a partition that stops at the suspended ceiling rather than continuing to the slab transmits conversation over the top of itself, and nobody notices until the first confidential meeting.

Services density is high. Power, data, lighting control, air conditioning, and increasingly video conferencing infrastructure in every meeting room. Floor boxes and containment need to match a furniture layout that is often still being decided, which is a scheduling problem as much as a technical one.

Air conditioning follows the layout, and changing the layout after the ductwork is in is expensive. Occupancy density and equipment load drive the sizing, and an office designed for one density and used at another is uncomfortable from day one.

Compliance items: escape routes and travel distances, emergency lighting, fire detection, accessible sanitary facilities, and ventilation rates. These are checked, and they shape the layout rather than following it.

Where offices are commonly under-served is the base build. Older George office stock frequently needs the electrical supply, distribution board and air conditioning upgraded before the fit-out proper, and that is a survey item at the start rather than a discovery in week three.

Warehousing and light industrial

Different scale, different priorities, and the floor matters more than anything else.

The slab is the building. A warehouse floor takes racking point loads, forklift traffic and, in cold or wet operations, water. Thickness, MPa, reinforcement, joint layout and surface finish all follow from the racking layout and the equipment — which means the operational plan has to exist before the slab is designed. A power-floated slab designed for general storage and then loaded with narrow-aisle racking is a slab that will crack at the base plates.

Joint layout deserves specific attention. Joints in the wrong place, or joints that spall under hard forklift wheels, are the single most common warehouse floor complaint. Armoured joints in trafficked areas are worth the money.

Flatness matters more than people expect once you are into narrow-aisle racking with a high reach truck. It is a specified property, measured, not a matter of looking level.

The envelope. On the coast, sheeting specification, fixing regime and the corrosion resistance of every metal component are what determine whether the building is sound in fifteen years. Wind uplift at the eaves and corners of a large-span roof is a serious load, not a formality.

Then the operational fit: dock levellers, roller shutters, drainage and falls in wash areas, adequate lighting at floor level rather than at the roof, ventilation, and the fire requirements that come with the stored commodity — which can be considerable and can drive the whole design.

Building around a trading business

The hardest commercial jobs are the ones where the business keeps operating throughout. It is entirely doable and it takes deliberate planning.

Phase it and agree the phases up front. Which areas are handed over to the contractor when, what remains operational, and what happens at each changeover. A phased programme costs more than a single continuous one, and it costs far less than closing.

Separate the routes. Customers and staff must not share a route with materials and debris. Dedicated access, protected walkways, and hoarding that is finished on the customer side rather than raw board — the hoarding is a customer-facing surface for the whole job.

Noise, dust and smell have windows. Coring, chasing, grinding and anything involving solvents get scheduled outside trading hours, and that is a programme and cost assumption to state at tender rather than discover.

Keep the fire and escape strategy live throughout. Blocked escape routes and disabled detection during construction are the most serious risk on an occupied-site fit-out, and they are exactly what gets improvised when a job runs late.

One point of contact, and a weekly look-ahead. The tenant needs to know what is happening next week and what they need to decide by Friday. Most of the friction on occupied-site work comes from surprise rather than from disruption.

And be honest about the date. A contractor who agrees to a retail handover date they cannot meet is not doing the tenant a favour. We would rather have the difficult conversation at tender than in the week the store was supposed to open.
